Key insights

  • Cut chargeable weight by eliminating empty space. Rightsizing cartons can reduce volumetric weight significantly, especially for light, bulky products.

  • Analyse 90 days of orders, identify your highest-volume SKUs, and standardise around four to six box sizes and flexible packs.

  • Reduce costs without compromising protection. Match packaging to product dimensions, weight and fragility to lower freight costs and minimise damage.

Most small brands ship in the box sizes they happened to buy first. One size suited the first product, a second arrived when a bigger SKU launched, a third because the supplier had stock. Two years on you run seven sizes, none a good fit, and half your dispatch goes out in a carton that is largely air. That air is priced, because chargeable weight is the higher of dead weight and volumetric weight, and volumetric weight is length by breadth by height in centimetres divided by 5000.

This is a weekend project. Do it once and the benefit repeats on every parcel you ship afterwards.

Saturday Morning: Measure What You Actually Ship

Pull an order export for the last 90 days and rank SKUs by units shipped. Take the SKUs that make up 80 per cent of your volume - for most SMEs that is between 15 and 40 lines - and measure each one packed, not bare.

For every SKU record: length, breadth and height of the item with its cushioning, the dead weight of the packed unit, whether it is fragile, and whether it can travel in a flexible pack. Measure with a steel tape to the nearest half centimetre, and measure the bulge - a soft pack that puffs to 9 cm is a 9 cm pack.

Then record what each SKU currently ships in, and the internal dimensions of that box. You now have the two numbers the whole exercise turns on: the space the product needs, and the space you are currently paying for.

Saturday Afternoon: Find the Void

Calculate the chargeable weight for each top SKU using its current box and a better-fitting one. Multiply the savings by 90 days of shipments to estimate your potential savings before investing in new boxes.

This is How Rightsizing Reduces Chargeable Weight:

Oversized Carton

Rightsized Carton

Carton dimensions

30 × 25 × 20 cm

24 × 18 × 12 cm

Volumetric weight

30 × 25 × 20 ÷ 5,000 = 3 kg

24 × 18 × 12 ÷ 5,000 = 1.04 kg

Item dead weight

0.9 kg + packaging

0.9 kg + packaging

Chargeable weight

3 kg

Approx. 1 kg

Here is the key takeaway: The same product, with adequate cushioning, can be shipped at roughly one-third of the chargeable weight simply by using a better-fitting carton.

Be honest about the cases where nothing changes. A dense item - a 5 kg box of hardware, a stack of books - is already charged on dead weight, and shrinking the carton saves nothing on freight. Rightsizing pays most on light, bulky goods: apparel, home decor, packaged beauty, anything with a foam insert.

Sunday: Design the Set

The aim is the smallest number of pack formats that covers your range without forcing anything into a box that does not protect it.

Here are some workable formats:

Two rules. Size to internal dimensions, adding the cushioning you actually intend to use. And check each format nests sensibly with the next - a box 2 cm bigger on every side than the one below it is a wasted size.

Weight bands matter too. Under 1 kg, a flexible pack is usually charged on dead weight alone on a standard rate card, which makes flyers particularly efficient for light soft goods - confirm that against your own rate card before you commit. Above 4 kg, or for anything fragile, you need 5-ply board and the sizing exercise is about protection first and volume second.

What it Does for the Customer

There is a second return that does not show on any invoice. A parcel sized to its contents does not let them shift, so it arrives in better condition. It also unboxes better: customers read a small item rattling in a large carton as carelessness, not generosity. A tight pack with visibly deliberate cushioning is the cheapest packaging upgrade a small brand can make.

What You Can Do

●        Export 90 days of orders and identify the SKUs making up 80 per cent of your units.

●        Measure those SKUs packed, including bulge, and record dead weight alongside dimensions.

●        Run the volumetric calculation for the current box and a rightsized box, and total the difference across 90 days.

●        Draft a set of four to six formats and map every top SKU to one of them. Anything that fits none of them is telling you the set is wrong.

●        Order a small trial quantity of the two highest-volume new sizes, pack a week of real orders in them, and check damage complaints before committing to a full order.
